The English word avatar is derived from the Sanskrit avatāra, meaning "to descend," which came to signify a deity who has come down to earth and taken human form. Lord Rama, above, was the seventh avatar of the Hindu god Vishnu, summoned to defeat a demon-king.
In a secular context, an avatar is a personification that represents a larger entity, and it's a concept that comes up frequently in my coaching practice. We often view leaders--especially CEOs--as avatars of the organizations they lead, and leaders may see themselves in the same way--especially founders.
I'm not suggesting that leaders possess god-like attributes--there's already far too much hero-worship in contemporary business culture. But I am suggesting that leaders embody their organizations, and these symbolic identities have significant implications for what we expect of our leaders and for what leaders experience in their roles:
- Leaders are expected to scrupulously adhere to the organization's cultural norms and values, and their behavior is scrutinized for deviations.
- Leaders are believed to speak for the organization, and their comments are dissected for hidden meanings.
- The organization's performance becomes a proxy for a leader's sense of self-worth.
- When investors, senior employees, and other stakeholders commit to the organization--or walk away--such decisions are judgments on the leader's personal capabilities.
There's a grain of truth to these perceptions, and yet they're easily exaggerated, by leaders themselves and by others around them, often with negative consequences:
- Leaders can find the heightened scrutiny wearying, and self-consciousness can render their behavior stilted and inauthentic.
- Conversely, leaders can fail to be sufficiently aware of the heightened scrutiny, and missteps can be judged harshly.
- Organizational success and failure can have an inflated impact on a leader's psyche.
- Stakeholders' decisions can be unduly influenced by their perceptions of the leader, for better and for worse, and leaders can take such decisions personally.
So what can we do? How can we minimize the cost of the symbolic aspects of leadership? As I've noted before, leaders need to maintain an identity that transcends work [1] and regularly get out of the role: "Cultivate relationships in groups and settings where people have a common interest outside of work, where job titles are irrelevant, and where status derives from sources other than professional accomplishment. Be known for your skills (or lack thereof) as a rock climber, ballroom dancer, horseback rider, weightlifter--anything other than leader." [2]
And the people around a leader need to bear in mind that we habitually view leaders through this symbolic lens and make an active effort to view them as fellow human beings: "We're less likely to empathize with people we perceive as different from us, and such difference is an inevitable result (and, at times, an intended function) of organizational hierarchy. Even if we have a good relationship with someone in a superior position, the relative nature of our respective positions can create a sense of 'otherness' that makes it psychologically difficult for us to empathize with that person’s perspective and emotions." [3]
When we seek to improve the quality of our leadership--and when a leader is seeking a better quality of life--we need a fuller understanding of the symbolic dimensions of the practice. And this entails not only minimizing the costs noted above, but also capitalizing on the benefits of symbolic leadership. Leaders who embody a healthy, productive culture serve as exemplars, licensing desirable behaviors and discrediting undesirable ones. Not all such behaviors can be codified in a set of rules--and codified rules aren't necessarily norms [4]--so the leader's own behavior is often the most influential factor in determining what's normative in the organization at large.
Further, leaders who can speak for the collective serve a unique and vital function at key moments in organizational life: ceremonies, rituals, celebrations, crises. As educators and management experts Warren Bennis and Robert Thomas have noted, great leaders possess, "the ability to engage others in shared meaning... [and] a distinctive and compelling voice." [5] This need not involve conforming to outdated stereotypes--that may leave people who don't resemble such stereotypes questioning their capacity to lead. But as I've noted before, "a leader must be able to adopt the (multiple and various) personas that are necessary to allow them to successfully deliver the (multiple and various) performances that are required of them." [6]
